Describe which customers and problems the team will prioritise, how accounts are assigned and which commercial decisions representatives can make. Explain when a leader, specialist or delivery owner must participate. A shared revenue target does not replace clear working choices.
Create a one-page mandate: priority customers / value / ownership / authority / capacity / escalation. Test it on an account that two representatives want to own.
Separate brief prioritisation, selected opportunity reviews, individual coaching and forecasting. Share numbers beforehand. Use group time for decisions and obstacles that require several roles, ending with owners and dates.
Trial a weekly rhythm with 20 minutes of prioritisation and 30 minutes of opportunity review. Schedule coaching separately. These timings are a starting point, not a universal standard.
Ask the representative to distinguish customer-confirmed facts, assumptions and alternatives. Pose one question that improves the next action. Agree support, such as a joint customer meeting, and revisit the learning in the next conversation.
Ask: What do we know? What is missing? Which customer conversation would reduce uncertainty? Avoid taking over the opportunity when the purpose is to develop the representative.
Agree forecast-category definitions and the customer evidence each requires. Investigate moved dates, duplicates and missing next steps before aggregation. Keep the sales target separate from the best estimate of expected results.
Practice case: The target is 1 million and supported expectations are 700,000. Show the 300,000 gap with actions and risks. Do not add opportunities to the forecast simply to fill it.
Review closed opportunities, conversion and forecast deviation alongside data quality, customer promises and delivery feedback. Investigate changes before ranking individuals. Choose one obstacle the team can influence and trial a bounded intervention.
Agree an owner, baseline, change and review date. A useful intervention describes a different working behaviour, rather than simply asking representatives to work harder.
